Retail media is not simply paid search with a retailer logo on the invoice. Brands selling through marketplaces and retailer networks depend on product availability, listing quality, channel economics and measurement rules they do not fully control. Here is how to choose an agency that understands the commercial system behind the ads.
Which retail environment do you actually need?
Start with the transaction. Are customers buying on Amazon, on a retailer’s own website or on your brand’s store? Each route changes the tools, access requirements and reporting. Amazon supports Sponsored Products and Sponsored Brands, but other retail networks have their own inventory and measurement conventions. Ask for platform- and market-specific experience, not a generic retail media capability slide.
- Marketplace operations: product detail pages, search terms, bids, availability and seller or vendor account access.
- Retailer media networks: retailer relationships, campaign inventory, product distribution and data-sharing limits.
- Direct-to-consumer ecommerce: a conventional PPC or paid social agency may be a better fit if you do not sell through retailers.
Five questions to put in the RFP
- Which retailer or marketplace accounts, countries and product categories have you actually managed?
- Who owns the account, product data, creative assets and campaign history when we stop working together?
- How do you check inventory, content, margin and product eligibility before increasing spend?
- Which reports separate attributed sales, organic demand and profitability – and what cannot be measured?
- Who fixes listing and feed issues, and what happens when a promoted product goes out of stock?
Measurement: attributed sales are not incremental sales
Marketplace dashboards are useful for campaign decisions, but attribution is not a controlled test of whether a purchase would have happened anyway. Amazon Attribution, for example, has a defined attribution methodology for measuring non-Amazon media. Ask your agency to label platform-reported outcomes, finance data and estimates separately.
Consider contribution margin, returns, promotions, repeat customers and inventory constraints alongside advertising metrics. Agree in advance when to pause an item, shift budget to another category or test a different placement. A dashboard full of green arrows cannot solve a stockout.
Budget the work, not just the media
Request separate figures for media spend, management fees and product content or feed work. A useful pilot proposal defines the product set, marketplaces, country scope, account permissions, reporting cadence and the person who makes operational changes. Comparing a percentage-of-spend contract with a flat fee without the scope is not a meaningful price comparison.
Red flags
- A broad claim of marketplace expertise without a concrete explanation of listing quality and product availability.
- Identical bidding tactics across categories with different margins and stock profiles.
- Guaranteed ROAS or revenue before anyone has inspected the account and the underlying sales data.
A brief that gets a useful answer
Provide your channels, countries, product categories, approximate spend, margin constraints and current listing or feed ownership. Ask each candidate to outline the first four weeks, the data they would need, the reporting limitations and one situation where they would recommend not advertising a product.
If product data is the bottleneck, start with the product feed agency guide. If you need a broader partner, explore PPC agencies or the agency directory.
